Strategy Summary (CP2)
How to read this
This is the Checkpoint 2 Strategy Summary for Maxxim: a one-to-two-page synthesis of the Design phase, built against Master Briefing v2.1, the Gate 1 decisions of 27 June, and the 1 July refresh that folded in the 29 June product mechanics and the live Jewell partner site. It compresses seven specialist outputs into the strategic direction the Partner reviews before the engagement moves to Deploy: Brand Strategy, Customer Profile, Business Plan, Marketing Plan, Copy Deck, Website Strategy, and Social Strategy. Each section here is a high-signal entry point, not a replacement. The full documents sit in the Design folder.
The discipline from every upstream document holds. Structure is set; numbers are not. Every partner economic (floor, clip, finder's-fee rate, lead-source split, cap) is illustrative and pending the founding-cohort pilots. Real anchors are real: the Growth Diagnostic at $4,950 credited forward, the premium band of $25,000 to $250,000 with a recent run near $80,000, the specialist module near $1,500. Ownership is Clent and Raef only, two owners, no board. Paul Clancy is a Client Partner, never a co-founder. Proof respects clearance: Pottsville Acupuncture is the only cleared public Maxxim proof, and Jewell's own named results stay under Jewell's banner. The business is Jewell, never the corrupted form. Australian English, no em dashes, no exclamation marks.
1. Strategic Direction
The whole strategy in four statements. If the Partner reads only this, they understand what Design settled and why.
- Maxxim is the engine behind the partner, not the name on the door. The core of the business is now a working example in market: the human-20-percent and machine-80-percent seam is embodied by the live Jewell partner. Jewell owns the human 20 percent (trust, taste, judgement, the client relationship, a human Discover phase) and runs Maxxim as the machine 80 percent (Design and Deploy at scale, human-checked at every gate). One named partner owns each client relationship. That seam is the spine of every Design document and the sharpest one-line statement of the brand.
- Maxxim owns the empty quadrant: fast and accountable and method-backed, delivered through partners. No competitor category combines AI speed, a proven gated method, and an accountable human delivering finished, owned outcomes. Maxxim plants its flag there. The engine is now nameable and showable, which is what makes the position credible: Max does the words in Cowork, Sal does the pixels in the Design Studio, Pip runs the Social Studio, and the gates are mechanical, so creative unlocks only as its briefs exist and a logo is locked. The partner is the front door now; the self-serve portal is the north star, sequenced after the partner motion is proven.
- The trust gap is the one objection, and a named human at every gate is the answer. Under every persona on both layers sits the same question: can AI hit a standard I will put my name on. The brand idea, the messaging, the website, and the social channel all ladder to one line: the proven method, run by a human, at AI speed. Closing the cleared-proof gap beyond Pottsville is the single highest-value action across the whole engagement.
- The community is the moat, and the founding cohort is what makes it real. Trust, taste, and judgement held by a community of operators beat the same held by a lone operator. The near-term motion is a founding cohort of 5 to 8 partners (July to September 2026), anchored by the 3 July session run as the founding meeting, with the $4,950 Growth Diagnostic as the universal first sale that produces the pilot data to lock the economics.
How the strategy connects
The Design phase elements are one system, not seven documents. The map shows the spine: the 80/20 seam is the truth, the trust gap is the problem, the brand idea is the answer, and every downstream channel carries the same argument to the partner first and the end client through them.

80/20 seam now proven live by the Jewell partner)

EVERY CHANNEL CARRIES ONE ARGUMENT, PARTNER-FIRST:
the human at the wheel closes the trust gap; Pottsville
is the cleared proof; Jewell is the live pattern; the
table is the moat.
2. Brand Strategy Summary
- Positioning: for trusted operators who can win the work but cannot deliver agency-grade growth repeatably, Maxxim is the commercialisation engine that runs a proven, gated 3D Process at AI speed with an accountable human at every gate, delivering finished assets the client owns. See Brand Strategy.
- Personality: primary Sage (authority, proof, judgement), supported by the Creator as the builder of an engine, with warmth reserved for how the community is spoken about.
- Key differentiator: the only model that is fast and accountable and method-backed at once. Agencies have the human without the speed; AI tools have the speed without the human. The method is enforced by the product, not just promised, and the human 20 percent is now proven in market by a live partner.
- Verbal and visual direction: direct, grounded, credible, calm. Identity locked (Signal Blue #2D5BFF, Poppins, Edition 03, Blue Frog removed), with a new reversed wordmark variant for dark and Signal Blue grounds. Architecture is a branded house: Max, Sal, and Pip are endorsed specialists inside Maxxim; Jewell endorses as method owner and runs as the first live partner.
3. Customer Profile Summary
- Primary persona: Operator Owen, the Capacity-Capped Client Partner (the live shape of Alex and 3P, around 36 unserved opportunities). Core motivation: scale on judgement without becoming the agency he never wanted to build. Jewell is the live reference-implementation of the ideal partner. See Customer Profile.
- Two layers, universal end client: Maxxim sells to a partner layer (license, refer, specialist) that serves a universal end-client layer, from personal brand and solo operator through SME, corporate, not for profit, and all government, with a procurement and probity overlay on the public-sector end.
- Key journey insight: the partner deal turns on one person closing the trust gap, with a direct founder relationship and a live peer (Jewell) as the whole sale; the end-client deal is partner-mediated and fans into a committee in the public sector.
- Biggest opportunity: the universal aperture lets Maxxim recruit by vertical pod (trades, not for profit, government), so the network covers ground no single operator could.
4. Business Strategy Summary
- Top three priorities: (1) recruit and activate the founding cohort of 5 to 8 partners, anchored by the 3 July session, with Jewell as the live reference; (2) lock the unit economics through pilot runs (contribution margin per engagement, cost-to-serve per partner, client LTV, break-even partner count); (3) stand up the partner community as a first-order asset. See Business Plan.
- Model: three entities (Jewell, Maxxim, Partners), two doors (license to deliver, refer for a fee), floor-plus-clip revenue scaled by lead source, land-and-expand funnel. Only the thin layer (Max plus the engine) is built in-house; the rest is best-tool-for-each-job and swappable, which keeps cost-to-serve low. Jewell runs on the same rails it sells, so the economics are tested, not asserted.
- Key growth lever: Market Development through the partner channel, sequenced into Product Development (the self-serve portal) once the channel is proven.
- Primary risk: key-person concentration (method, gate, and final sign-off all run through Clent), plus a thin public proof base and unproven economics. The mitigation is the whole purpose of Maxxim: codify the standard into the platform and the community quality bar.
5. Marketing Plan Summary
- Channel strategy: deliberately lean and proof-led, not spend-led. A two-layer funnel recruits partners (Maxxim-run: the 3 July session, founder network, partner hub, LinkedIn organic, maxxim.ai as the proof surface), then partners acquire end clients on their own channels (the enablement kit and the partner's relationships). The $4,950 Diagnostic is the universal join. See Marketing Plan.
- Headline campaigns: The Founding Table (the 3 July session as the founding meeting, output a partner map); The Founding Cohort (July to September recruitment to 5 to 8 signed partners); Proof and Position (cleared case studies beyond Pottsville and the category story).
- Budget split (illustrative, pending sign-off): 3 July session and founding event 25 percent, partner hub and community 20 percent, proof and case studies 20 percent, maxxim.ai and SEO 15 percent, partner enablement kit 10 percent, contingency 10 percent. Roughly 70 percent brand-and-community to 30 percent direct-response recruitment.
6. Copy and Messaging Summary
- Core message: the proven method, run by a human, at AI speed: the engine behind the partner that lets a trusted operator deliver agency-grade growth repeatably and put their name on every result. See Copy Deck.
- Value proposition: for trusted operators who can win the work but cannot deliver agency-grade growth repeatably, Maxxim runs a proven, gated method at AI speed with an accountable human at every gate, so you scale under your own name, keep your margin, and stand behind every result, for any organisation you choose to commercialise.
- Tone direction: confident but sized to the proof; plain operator-to-operator; visibly accountable (the human is the hero, Max, Sal, and Pip stay subordinate); honest about what is open. Two primary CTAs are set: the partner converts on the founding cohort, the end client converts on the Growth Diagnostic.
- Proof discipline: Pottsville leads and is the only public item; Jewell as a live partner proves the model works but its named results stay under Jewell's banner; Hidrive percentages only with clearance; OTR, BTC, and Jewell Tyres internal only.
7. Website Strategy Summary
- Sitemap: a refresh of the existing six priority pages (Home, How it works, Work, For Partners, About, Start) plus Contact and the two legals, re-roled around the partner-first front door. Flat structure, ruthlessly scoped, no deep child pages in phase 1. See Website Strategy.
- Primary conversion flow: partner path is How it works to Work to For Partners to Contact (partner enquiry, the primary conversion); end-client path is a partner link to Start to book the $4,950 Growth Diagnostic (the secondary conversion). Two doors, never competing on one button.
- Technical approach: stay on the live stack (Astro on Cloudflare Pages, the same stack every client site ships on), edit and restructure rather than re-platform, contact form embedded from apps.maxxim.ai with partner-referral capture, a booking link, WCAG 2.2 AA, mobile-first, GA4 or Cloudflare Web Analytics.
- Correct by construction: the four Section 16 fixes are built into the page briefs (Jewell never Joule; Paul Clancy as Client Partner not co-founder; Pottsville added to Work; the defined two-door model on For Partners). Fixes live before 3 July.
8. Social Strategy Summary
- Platform selection: LinkedIn is the home (around 80 percent of effort), founder-led thought leadership voiced by Clent and Raef; YouTube is the proof vault (one to two durable assets a month); an owned newsletter or hub nurtures the warm list. Instagram and X are opportunistic and not yet resourced. TikTok, a Facebook page, Threads, and Pinterest are skipped. See Social Strategy.
- Content pillars: the 80/20 thesis (around 25 percent), the human moat (around 20 percent), the engine shown with Max, Sal, and Pip and the gates (around 15 percent), the proof it works with Pottsville (around 25 percent), and the table or community (around 15 percent), each mapped to the messaging hierarchy.
- Posting approach: three to four founder posts per week, biased to founder text and document carousels (the minimum viable mix two founders can sustain), synced to the partner community cadence. Pip prepares and inspects but posts only on human approval, which makes the channel a live demonstration of the 80/20 model. Engagement rate and qualified conversations over follower count.
Gate 2 readiness
What Design has settled, and what Deploy will execute. The strategic platform is coherent and consistent across all seven documents; the open items below are deliberate, carried from Gate 1, and do not block the move to Deploy.
